They build a product, launch a website, run some ads, and wait. Nothing happens. So they try content. Then SEO. Then LinkedIn. Still nothing meaningful. The problem is not the channel. The problem is the approach. Getting your first 10 customers has almost nothing to do with marketing. It is entirely about founder-led sales. Direct, personal, and uncomfortable. Here is how it actually works.
Step 1: Define who your first 10 customers are — exactly
Not a segment. Not a persona. A specific type of company at a specific stage with a specific problem that your product solves better than anything else available to them right now. Write it down in one sentence. If you cannot, you are not ready to sell yet. Go back and talk to 20 potential customers before you do anything else.
Step 2: Go direct — do not hide behind channels
Your first 10 customers will not find you through a blog post or a Google ad. They will come from a direct conversation that you initiated. Your sources: your network, your co-founder's network, LinkedIn first-degree connections, people who have already told you they have the problem you solve. Start there.
The message is simple. You are building something that solves a specific problem. You think they have that problem. You want 20 minutes to show them what you have built and hear their reaction. No pitch. No deck. Just a conversation.
Step 3: Sell before you optimise
Your first 10 customers will buy because they trust you, not because your onboarding flow is smooth or your pricing page is clear. Sell manually. Do the setup call yourself. Answer every question personally. Charge them something — even a small amount — because free users do not give you real signal.
Your goal at this stage is not revenue. It is evidence. Evidence that real people with real money will pay you to solve a real problem.
Step 4: Use those 10 to find the next 10
Ask every paying customer two questions. Who else do you know who has this problem? And what would have stopped you from buying if it had been different? The first question gives you referrals. The second question gives you the objections you need to fix before you can scale beyond founder-led sales.
When does marketing start?
When you have 10 paying customers, a repeatable sales conversation, a clear ICP, and at least two customers who found you through a channel that was not your network. Until then, you are in founder-led sales mode and that is exactly where you should be.
